For a YouTube channel the highest-return use of AI is not video at all. It is thumbnails, because the thumbnail decides whether the video you already made gets watched, and because generating ten candidates costs 60 credits and roughly ten minutes. Nothing else in a creator's workflow has that ratio.
TL;DR
- Thumbnails first: ten candidates at Seedream 5, 6 credits each, is 60 credits and the single best hour you will spend
- B-roll second: Wan 3.0 at 480p, 24 credits per 5 seconds, for cutaways you would otherwise buy as stock
- Channel art third: banners, end cards, section headers
- What generation cannot fix: retention. A better thumbnail on a video with a weak first thirty seconds just moves the drop-off
- A month of all three: roughly 600 credits, about $6
Thumbnails, properly
The workflow that works:
- Write down the three different promises the video could make
- Generate three or four visual directions for each, at 6 credits a piece
- Look at all twelve at 210 pixels wide, which is how they appear in a sidebar, next to the thumbnails they will actually compete against
- Keep the two that read instantly, discard the rest
Most thumbnails fail at small size, not at full size. One focal element, high contrast, four words at most, faces large enough to read an expression. At 6 credits per candidate, the cost of being thorough is negligible; the cost of shipping your first idea is a video nobody clicks.
For the version with your own face: photograph it, then composite. A real expression outperforms a generated one, and generated faces of you are both uncanny and unnecessary.
B-roll without a stock subscription
The standard channel need is cutaways: an abstract concept, a texture, a location you cannot film, a visual metaphor for something you are explaining. This is exactly what cheap generation is good at.
Wan 3.0 at 480p is 24 credits per 5 seconds. For a video needing twelve cutaways that is 288 credits, about $2.88, and it is yours rather than the same stock clip three other channels used this week. Upscale the ones you keep if they need it, at 13 credits.
For cutaways with sound, Veo 3.1 Lite at 54 credits per 8 seconds includes generated audio.
Channel art and end cards
Banners, end screens, section dividers, community post graphics, series branding. Seedream 5 at 6 credits or Nano Banana Pro at 21 when you need the text inside the image to be right. Board a template once and every video after that is a fill-in rather than a design job.
What a month costs
Canon 8frame prices, a credit is $0.01 at pack rate. Four videos:
| Item | Route | Credits |
|---|---|---|
| 40 thumbnail candidates | Seedream 5 at 6 | 240 |
| 20 b-roll cutaways | Wan 3.0 480p at 24 | 480 |
| 6 channel graphics | Nano Banana Pro at 21 | 126 |
| Upscale 8 keepers | image upscale at 13 | 104 |
| Total | ~950 credits, about $9.50 |
That is the $19 Starter plan's 1,000 credits nearly exactly, for four videos a month. At a higher cadence the $49 Creator plan's 3,000 credits is the honest tier.
What generation will not fix
Retention. The thumbnail gets the click; the first thirty seconds keep it. If your retention graph falls off a cliff at 0:20, better art moves the cliff, it does not remove it.
A video with no idea in it. This is the uncomfortable one. Production polish is cheap now and therefore not a differentiator. The scarce thing is having something to say.
Your face and voice. The parasocial relationship is the channel. A synthetic presenter of you dissolves the only durable asset you have.
FAQ
Is AI thumbnail generation against YouTube's rules? Generated imagery is allowed. Misleading thumbnails are not, and that rule predates AI: if the thumbnail promises something the video does not deliver, it is a problem regardless of how it was made.
Can I generate the whole video? You can, and channels doing it at volume exist. They compete on quantity in a category where quantity is now free, which is a hard position. A channel with a person in it is not competing on that axis.
What resolution should b-roll be? 480p is fine for short cutaways inside a 1080p timeline if there is motion and grade over it. Upscale anything that holds on screen.
Test ten thumbnails, generate the cutaways, keep your own face. The 8frame canvas is free and unlimited, and generation is paid from $19/month.
