A pitch moodboard is not a campaign moodboard with better slides. It has a different job: a campaign board fixes one agreed direction, a pitch board argues for a choice between distinct directions. Build three boards of eight to twelve references each, make them genuinely different rather than three shades of the same idea, and put one generated frame with the prospect's own product on each so the room is comparing pictures instead of adjectives.
Setup
Before building anything: what the prospect currently makes, what their two closest competitors make, and the one sentence in the RFP that tells you what they are actually worried about. That sentence usually decides which of your three directions is really the recommendation.
The three-board structure
Each board gets a name, a one-line proposition, eight to twelve references, and one generated frame of the prospect's product in that treatment. Names matter more than they should; a direction called "Quiet Confidence" survives a week of internal discussion, "Direction B" does not.
Make them separable. The test is whether you could show any single reference from board two and have someone in the room correctly guess which board it came from. If references would work equally well on any of the three boards, you have one direction and two decoys, and experienced clients notice.
Present in the order safe, strong, stretch, the same as presenting concepts. The recommendation goes second.
Step by step
1. Find the axis. The three directions should differ along one clear dimension, not three. Warmth, formality, and pace are the usual candidates. Picking the axis first is what stops the boards from blurring.
2. Build board two first. Your recommendation is the one you have most conviction about, and building it first tells you what the other two need to be in order to bracket it.
3. Bracket it. Board one is the conservative version of the same axis, board three is the ambitious version. Neither is a strawman; both should be defensible if chosen.
4. Generate one frame per board. Same product, same shot, three treatments. This is what turns the pitch from taste into comparison. 6. Write the trade-off line. One honest sentence per board about cost, risk, or what it requires. Rooms trust the person who names the catch.

The mistakes that lose rooms
Three versions of one idea. The most common failure, and it reads as either indecision or as manipulation.
Boards made entirely of competitor work. If every reference is from the prospect's category, you are pitching a benchmark rather than a direction.
No product. A pitch board with no picture of their thing in your look is asking the client to do the imagining, which is what they are hiring you for.
Over-finishing. A pitch board that looks like final work invites the question "so how much of this is done," which is a budget conversation you do not want yet. Say plainly that the frames are concept-fidelity and generated.

How many directions should a pitch moodboard show? Three. Two is a false choice, four splits the room and produces a hybrid nobody designed.
